How much does looking busy actually matter at work?

I've been thinking about workplace productivity lately, and I'm curious what everyone's experience is. There seems to be this gap between actually getting things done and appearing to get things done. Some roles seem to reward visibility and activity, while others are genuinely about results.

For instance, I know people who stay late, ping colleagues constantly, and seem perpetually swamped—yet their output doesn't match the energy. Meanwhile, I've worked with folks who wrap up their work in focused blocks and have plenty of downtime, but their work quality is undeniable.

It makes me wonder: does your workplace culture value perception of productivity, or actual delivery? Are managers and peers judging you on visible effort or measurable outcomes? And if there's a mismatch, how do you navigate it without burning out or compromising your integrity?

I'm especially interested in hearing from people in different industries—tech, corporate, creative fields, remote-first companies—since I imagine the expectations vary wildly. Do you find yourself performing productivity, or is that just not a thing where you work?

    I switched to a results-only environment last year and honestly it changed everything. Nobody cares if you're online at 9am as long as deadlines are met. Game changer.

    I think it depends on your relationship with your boss. If they trust you, invisible productivity works fine. If they don't, you're fighting an uphill battle no matter what.
